The three hats
Give this to the room
There are three hats on your table. A good team passes them around all day.
| The hat | What it sounds like | What it kills |
|---|---|---|
| The scientist | "That is a bet. Write it down, build it, we will know at 15:30." | Debates that burn build time |
| The gambler | "The safe version teaches us nothing. Build the weird one." | Forgettable prototypes |
| The magpie | "The tool just added something we never asked for. Keep it." | Preciousness about the plan |
For you only
The scientist turns arguments into testable bets. The gambler keeps the build interesting enough to produce a real reaction. The magpie steals shamelessly, from the tool's accidents, from competitor apps, from a glance at the next table's screen.
Notice the hat that is not on the table: the engineer. Nobody is responsible for code quality today, because the code is disposable and the learning is not. A pair where one person is wearing the scientist hat while the other wears the gambler hat is not a problem. That is the friction working as designed, and it is why you paired people who do not normally work together.
Use the hats as coaching shorthand while you roam. "You two have been scientists all morning, where is the gambler?" lands lighter than "your idea is boring", and it works better too.
